The ROI of Coaching: It's Real, and It's Hiding in Your P&L

The ROI of Coaching: It's Real, and It's Hiding in Your P&L

I spent 25 years in banking — I started as an analyst spreading and analyzing financial statements. So, when someone asks me about the ROI of coaching, I skip the feel-good answer and go straight to the math (and the cost of not doing it!).

Here's what I know: the most expensive person in any organization is a leader who doesn't trust themselves.

The delayed decisions. The wrong hire who stays too long. The founder circling the same pivot for six months while the cap table watches. That cost is absolutely on the P&L. It just doesn't have its own line item.

The Return Shows Up Where You Least Expect It

Not in a tidy spreadsheet. In real moments:

  • •The decision you finally make after months of circling it
  • •The hire you let go a year earlier than you would have otherwise
  • •The exit you took at the right time instead of grinding through two more years of denial
  • •The round you were ready for because you walked in with clarity instead of chaos

One of my clients recently came to me scattered — no direction, no professional confidence, no idea what she wanted. Nine sessions later? She's asking for what she wants. Saying yes to the right opportunities and open to receive even more. Managing her own reactions instead of being managed by them.

That's not soft ROI. That's a different leader.

The ROI Also Lives in the No

The meetings you stop taking. The partnerships you don't enter because you finally know the difference between opportunity and distraction. The yes that becomes a very clean, very confident no. Boundaries create so much value in every part of our lives. They are not meant to push others away, but to hold ourselves (and our businesses) together.

For founders and executives, focused energy is the most valuable asset on the balance sheet. Investors feel this too — a leader who can protect the runway is a leader worth backing.

One More Thing

You can lead from pain. A lot of people do — and the pressure can genuinely forge growth. But leading through pain without addressing it has a cost that shows up in your decisions, your team, and the opportunities you're too depleted to see.

Coaching doesn't make you soft. It makes you solvent.

The bottom line? The ROI lives in the courage to finally act, the clarity to stop the bleed, and the confidence to lead like you mean it.
